How a stuck scrum team rediscovered its flow, shipped products customers were waiting for, and rolled out a single test strategy across an entire department.

Context
Rabobank wanted its scrum teams to move to champions-league level — with stronger verification and progress that could be measured. One team had become stuck. We were also asked to take a test strategy that worked in a single team and roll it out across the full department of eight teams, while making progress visible between teams.
What we did
- Started with a team lift-off, then stayed focused on the retrospective to keep an improvement culture alive.
- Made workload and flow visible using Impact Mapping, Event Storming and Story Mapping.
- Applied design thinking — Design Sprints and prototyping — to understand the customer more deeply.
Outcome
- The team has been reshaped and is enjoying the work again.
- Products customers had been waiting for are now live, including operations.
- The test strategy is implemented across all eight teams.
- A test guild has been established and is up and running.
